## Marketing / Sales: the opportunity map

Start with the operating outcome. Follow the end-to-end process, identify a specific cause of lost value, then test the intervention. Eight process families below contain 24 working hypotheses; the visual investigations that follow illustrate selected mechanisms.

### Free working capital

Receivables, inventory, payment timing and recoverable balances. Measure one-time cash separately.

### Remove avoidable cost

Demand, specification, purchasing, process effort and loss. Distinguish spend removed from capacity released.

### Improve capital decisions

Asset use, investment discipline, liquidity and resilience. Preserve service and essential controls.

Evaluate every opportunity through: people and responsibilities · process and standard work · data and information · controls and decision rights · technology and adoption. AI is one possible enabler.

Process → cause → intervention → value → evidence

## The hypotheses to investigate

These are starting hypotheses, not diagnoses. Establish the baseline and the burden of proof before selecting a tool. All process families stay open as you scroll.

### Market insight and strategy

Process stages: Research → needs → segments → proposition → portfolio

Broad segments may hide different customer needs

Unverified assumptions may guide product investment

Repeated research may fail to inform an actual decision

#### Proof or rejection: what evidence is needed?

Use customer interviews, lost-deal evidence and controlled proposition tests. Reject segments without stable needs or actionable differences.

#### Where AI could contribute

Synthesize permissioned research with traceable quotes and unknowns; teams validate with customers.

Example sizing model / Research and planning capacity

Annual research projects × verified preparation hours released × loaded research cost

Low / base / high illustration: 20 projects × 5 / 10 / 15 hours × $100 = $10k / $20k / $30k annual research capacity value.

Research usefulness requires customer validation. Any resulting revenue or margin change needs its own causal evidence and full-cost calculation.

### Demand generation and media

Process stages: Audience → creative → channel → exposure → response

Attribution may over-credit existing demand

Creative fatigue may reduce marginal return

Budget allocation may ignore incremental contribution

#### Proof or rejection: what evidence is needed?

Run randomized or geographic holdouts where feasible; reconcile spend, exposure, conversion and margin. Reject attribution-only claims of lift.

#### Where AI could contribute

Experiment design, creative variants and marginal-return scenarios with editorial approval.

Size the opportunity / Annual contribution opportunity

Eligible revenue × incremental contribution change

Low / base / high illustration: $10m × 0.5 / 1.0 / 1.5 percentage points = $50k / $100k / $150k annual contribution.

These are sensitivity assumptions, not observed lift. Include demand response, cannibalization, media, delivery and service costs.

### Content and sales enablement

Process stages: Plan → produce → approve → distribute → use

Sellers may recreate existing material

Approval loops may delay useful content

Unsupported claims may cause costly corrections

#### Proof or rejection: what evidence is needed?

Observe preparation and approval tasks; audit source accuracy and actual use. Reject faster production that reduces usefulness or correctness.

#### Where AI could contribute

Retrieve approved evidence and draft contextual briefs; people approve claims and publication.

Size the opportunity / Annual capacity value

Annual tasks × verified minutes released ÷ 60 × loaded hourly cost

Low / base / high illustration: 20,000 tasks × 2 / 5 / 8 minutes ÷ 60 × $45 = $30k / $75k / $120k annual capacity value.

Time released becomes cash savings only through a funded staffing, contractor or overtime change; check work transferred elsewhere.

### Lead to qualified opportunity

Process stages: Capture → qualify → route → respond → discover

Incomplete inquiry context may slow response

Routing rules may send leads to unavailable owners

Qualification may reject prospects for inconsistent reasons

#### Proof or rejection: what evidence is needed?

Trace accepted, rejected and missed inquiries through response and conversion. Reject improvements explained by a different lead mix.

#### Where AI could contribute

Summarize declared needs and suggest routing; sellers confirm qualification.

Size the opportunity / Annual capacity value

Annual tasks × verified minutes released ÷ 60 × loaded hourly cost

Low / base / high illustration: 20,000 tasks × 2 / 5 / 8 minutes ÷ 60 × $45 = $30k / $75k / $120k annual capacity value.

Time released becomes cash savings only through a funded staffing, contractor or overtime change; check work transferred elsewhere.

### Opportunity to order

Process stages: Discover → propose → negotiate → approve → commit

Missing buyer milestones may inflate forecasts

Repeated proposal assembly may consume selling time

Approval queues may delay viable deals

#### Proof or rejection: what evidence is needed?

Backtest stage history against buyer evidence, quotes and signed outcomes. Reject a forecast score that does not improve a decision.

#### Where AI could contribute

Prepare evidence-linked proposals and identify missing buying steps; sellers own commitments.

Example sizing model / Proposal and approval capacity

Annual proposals × verified hours released × loaded commercial cost

Low / base / high illustration: 500 proposals × 2 / 4 / 6 hours × $80 = $80k / $160k / $240k annual commercial capacity value.

This sizes preparation effort. Any effect on win rate, selling price or time to order is separate and needs controlled evidence; do not add the same hours to multiple initiatives.

### Pricing and commercial terms

Process stages: List → discount → rebate → service terms → realized margin

Discount habits may exceed justified concessions

Unclaimed service charges may leak margin

Complex terms may hide unprofitable revenue

#### Proof or rejection: what evidence is needed?

Normalize product, segment, competitive context and full cost; inspect price waterfalls. Reject uplift that ignores demand response or contract obligations.

#### Where AI could contribute

Compare terms and flag exceptions; commercial owners test price changes and approve offers.

Size the opportunity / Annual contribution opportunity

Eligible revenue × incremental contribution change

Low / base / high illustration: $10m × 0.5 / 1.0 / 1.5 percentage points = $50k / $100k / $150k annual contribution.

These are sensitivity assumptions, not observed lift. Include demand response, cannibalization, media, delivery and service costs.

### Retention, expansion and recovery

Process stages: Adopt → serve → renew → expand → recover

Unresolved service problems may drive preventable churn

Renewal outreach may miss changes in customer needs

Expansion offers may target activity rather than useful fit

#### Proof or rejection: what evidence is needed?

Study service themes and renewal cohorts; test issue resolution with holdouts. Reject risk scores as proof that a customer will leave.

#### Where AI could contribute

Summarize account evidence and service issues; account teams choose appropriate action.

Size the opportunity / Annual contribution opportunity

Eligible revenue × incremental contribution change

Low / base / high illustration: $10m × 0.5 / 1.0 / 1.5 percentage points = $50k / $100k / $150k annual contribution.

These are sensitivity assumptions, not observed lift. Include demand response, cannibalization, media, delivery and service costs.

### Channel, trade and revenue operations

Process stages: Partner → promote → execute → claim → reconcile

Promotion uplift may be displaced sales

Claims may not match agreed products or dates

Inconsistent CRM records may create repeated reconciliation

#### Proof or rejection: what evidence is needed?

Join terms, claims, sell-through and baseline demand; account for cannibalization and fulfillment cost. Reject gross-revenue-only return claims.

#### Where AI could contribute

Reconcile claims and synthesize channel performance with source evidence; owners approve settlement.

Size the opportunity / Annual cost opportunity

Eligible annual spend × verified avoidable share

Low / base / high illustration: $2m × 2% / 5% / 8% = $40k / $100k / $160k gross annual opportunity.

Rates are assumptions, not typical savings. Confirm minimum commitments, switching costs and actual expenditure removal.

## How large could the opportunity be?

Estimate released processing capacity from your own workload. This is an effort model, not a prediction of AI savings. Use the separate formulas above for cash, capital, margin, materials and energy.

Realized annual hours: 1,000

Annual capacity value after running cost: $30,000

First-year value after one-time cost: $0

Formula: tasks × minutes ÷ 60 × realization × hourly cost − running cost; subtract one-time cost in year one. Financial savings require an actual budget change. No inputs leave your browser.

Default calculation: 20,000 × 5 ÷ 60 × 60% = 1,000 hours; × $45 − $15,000 = $30,000 annual capacity value; less $30,000 implementation = $0 first year. Enable JavaScript to recalculate.

## Method and sizing notes

The opportunity structure combines three value lenses—cash release, cost optimization and capital resilience—with process, contract, working-capital, customer-management and investment analysis. Historical cost-transformation and finance operating-model references inform the process coverage. Every hypothesis requires evidence, a test that could reject it and accountable validation.

Historical transformation benefit ranges are not current benchmarks or AI effect sizes. This guide uses transparent low/base/high sensitivity examples instead. The eligible baseline, proposed change and realization route must be established for the organization. The examples are not additive, forecasts or customer results.

Prioritize by net value, strength of evidence, feasibility, time to value and service or control consequences. Deduct implementation, transition and recurring costs; assign one owner and one benefit record to prevent double counting.

All examples and evidence remain readable. Enable JavaScript to compare scenarios.

## Pricing & discount leakage

The working hypothesis

Discounts may vary with approval habits rather than willingness to pay, competitive position or service economics.

What would establish or reject the case?

Normalize product, segment and terms; test price changes with suitable controls and monitor churn, fairness and margin.

### Measure the consequence

Net contribution; win rate; discount exceptions

Commercial interviews; quotes; price waterfall; customer research; elasticity modelling

### A high discount wins revenue but weakens contribution

Questions & answers

## Before testing an opportunity

### Where can AI help in marketing / sales?

Potential areas include segmentation & relevance, acquisition economics, lead qualification & handoff, pipeline & forecast, pricing & discount leakage, retention & service recovery, content & sales enablement, trade promotion & execution. Each is a hypothesis to test against operating evidence.

### Are these savings or measured results?

No. All figures, records and overlays are illustrative scenarios. Validate the baseline, net cost, feasibility and service outcomes before making a business case.

### Which enablers are needed?

Start with process interviews, reliable source records and a measurable baseline. Depending on the task, useful enablers include document extraction, retrieval, classification, forecasting and workflow integration. Assign a person to review exceptions.

### What should a first pilot establish?

A pilot should establish whether a specific intervention changes the measured outcome against a credible baseline, how often it fails, who reviews exceptions and what it costs to operate.

Interactive value calculator: tasks × minutes ÷ 60 × realized capacity × loaded hourly cost − running cost. Default inputs: 20,000 tasks; 5 minutes; 60% realized; $45/hour; $15,000 annual running cost; $30,000 implementation. Result: 1,000 hours; $30,000 annual capacity value; $0 first year. This is not automatically removed expenditure.
